A national multi-branch retail and service network, part owned and part franchised, where head office is accountable for a standard the branches deliver.

The problem

Regional managers audited branches on a printed checklist that had been photocopied so many times some questions were unreadable. Scoring was subjective, so a seven out of ten from one region meant something different from a seven in another, and comparing branches was guesswork.

Findings were written on the sheet, handed to the branch manager, and rarely seen again — head office knew a visit had happened but not what came out of it or whether anything was fixed. Photographs, where taken, sat on the manager's phone. Franchisees disputed findings months later with no evidence to point at. And because a report took a week to reach head office, a problem found on Monday in one branch could not be checked for across the rest of the network until it was too late to matter.

How it runs

The auditor works through the same template on a phone in every branch, with the scoring weighted and banded by the system rather than by judgement, so a score means the same thing in every region. Findings require a photograph, which ends most of the dispute before it starts.

The moment the audit is submitted, the branch manager has their result and their action plan, each item with an owner and a due date, and head office has the score on the national dashboard. Repeat findings against the same branch are flagged automatically, as are the same findings appearing across multiple branches — which turns an isolated observation into a network-wide issue worth acting on. Franchisees see their own results and their own trend, which changes the conversation from an argument about the score to a discussion about the plan.
